Your Google rankings are fine. ChatGPT still recommends your competitor.
Google rankings and AI assistant recommendations are two separate systems. You can win one and lose the other. Most small businesses rank okay on Google but disappear in ChatGPT, Perplexity, and Claude answers. Four patterns break AI visibility: unreadable sites (blocked crawlers), unquotable copy, missing citations, and no schema markup. All are fixable in days, not months.
Last month a business owner told me her Google rankings were the best they'd ever been. Page one for her main money keyword. Traffic steady. And revenue quietly slipping.
So I did what her customers now do. I opened ChatGPT and asked who's the best in her category, in her city. It named three of her competitors. It described one of them with suspicious enthusiasm. Her business — page one on Google, remember — didn't exist.
I run AI-visibility audits for small businesses, and after 132 of them I have a pile of unglamorous data about what actually breaks. Four failure patterns, in order of frequency:
1. The site is unreadable to AI crawlers
And nobody checked. Robots.txt files that block GPTBot, PerplexityBot or ClaudeBot are shockingly common — usually a 2023-era "block the AI scrapers" plugin someone installed and forgot. Two minutes to check, two minutes to fix, and it's the most common critical issue I see.
2. Nothing on the page is quotable
AI assistants don't rank pages; they extract answers. "We deliver tailored solutions for your evolving needs" gives a language model nothing to work with. "We repair heat pumps in Tacoma, usually within 24 hours, from $180" — that sentence can be quoted in an answer. The test: take any sentence from your homepage and ask, "if an AI quoted this verbatim, would it help a buyer choose?" Most sites fail on every sentence above the fold.
3. Zero presence in the sources AI actually cites
When ChatGPT or Perplexity answers "best X in Y", it leans on a small set of sources: comparison articles, directories, review platforms, Reddit threads. If you're not in any of them, you're invisible no matter how good your own site is. Your site is your testimony; citations are your witnesses. Language models prefer witnesses.
4. No structured data, or broken structured data
Schema.org markup is how you tell machines unambiguously who you are, what you sell and where. Roughly half the sites I audit have none. It's boring, mechanical work — which is exactly why it's a competitive advantage: your competitors won't do it either.
What I'd do this week
If I owned a small business:
- Check yoursite.com/robots.txt for blocked AI crawlers.
- Write down the 10 questions a ready-to-buy customer would ask an AI assistant and score yourself monthly (mentioned / cited / absent).
- Rewrite one money page for extraction — numbers, plain answers, an FAQ that mirrors real buyer questions.
- Earn one citation in a source AI already quotes for your category.
None of this is magic. It's plumbing. The businesses winning AI recommendations right now aren't smarter — they fixed the plumbing while everyone else was arguing about whether AI search "counts". It counts. Your customers already voted.
